How to Choose Between an Amazon Agency and a Wholesale Buyer

Jason Carter · · 3 min read

Selling on Amazon used to be a side hustle. Today it is a full-time operation: listing optimization, PPC, logistics, customer support, multi-marketplace expansion. Most brands hit the same crossroads — hire an agency, or sell wholesale to a buyer who handles it all.

This post breaks down the trade-offs so you can pick the path that actually fits your business.

The agency model

When you hire an Amazon agency, you keep ownership of the Seller Central account and the inventory. The agency manages day-to-day execution — listings, ads, reporting — in exchange for a monthly retainer plus a percentage of ad spend or revenue.

Strengths

  • You keep brand control and margin on every unit sold.
  • Good agencies bring strategic depth you can not hire in-house.
  • You can switch agencies if performance slips.

Weaknesses

  • You carry all the working-capital risk. Inventory, ad spend, and storage fees come out of your bank account before any revenue lands.
  • Retainers are due whether the month is good or bad.
  • Incentives are not perfectly aligned — agencies are paid for activity, not for clearing your inventory.
  • You still need internal headcount to manage the agency.

The wholesale-buyer model

A wholesale buyer — like Propello — purchases your inventory upfront at a wholesale price and then runs the entire marketplace operation. You get paid on day one and walk away from the operational load.

Strengths

  • Cash in your account immediately. No 30-, 60-, or 90-day Amazon payout cycles.
  • Zero retainers, zero ad-spend exposure. The buyer eats the risk.
  • Incentives are aligned — the buyer only makes money if they actually move the units they bought from you.
  • One partner runs Amazon, Walmart, eBay, TikTok Shop, and Shopify under one roof.

Weaknesses

  • You give up some margin per unit because the buyer needs room to operate and profit.
  • You step back from day-to-day brand merchandising on the marketplace. Good buyers will protect your brand guidelines; ask for them in writing.

A simple decision framework

Pick the model that matches your biggest constraint right now:

Your situationBetter fit
Tight on cash, need predictable revenueWholesale buyer
Strong cash reserves, want to maximize per-unit marginAgency
Small team, no marketplace specialist in-houseWholesale buyer
Already have a marketplace lead, want execution supportAgency
Want to expand to 4+ marketplaces fastWholesale buyer

Questions to ask before you sign

  • Who pays for inventory and ads? If the answer is “you,” you are using the agency model regardless of what the contract is called.
  • What happens if a SKU does not sell? With an agency, you eat it. With a buyer, they do.
  • How do you handle multi-marketplace expansion? A real partner runs all your channels, not just Amazon.
  • What is the minimum commitment? Long retainers without performance guarantees are a red flag.
